TechFlow SaaS: Fixing a Lead Quality Problem With Keyword Restructuring, Not More Budget

TechFlow SaaS, a B2B software company, had a demo booking form filling up — but their sales team was frustrated. Only about 22% of leads coming through Google Ads were actually qualified prospects; the rest were tire-kickers, students researching for class projects, or people looking for a completely different product with a similar name.
The account was optimizing for volume, not fit
The existing campaign structure was built around broad match keywords with almost no negative keyword list. That's a common setup for accounts that were configured to maximize click volume early on and never revisited — it generates a lot of traffic, and a lot of it is simply the wrong traffic clicking on the wrong intent.
What we did
- Rebuilt the keyword structure around high-intent, specific search terms instead of broad category terms
- Built out a substantial negative keyword list to cut irrelevant clicks (job seekers, students, competitor-name confusion)
- Fixed a conversion tracking gap that was counting form starts as completed demo bookings, inflating apparent lead volume while hiding the real quality problem
That tracking fix mattered as much as the keyword work. TechFlow's team had been making budget decisions based on a lead count that was partly fictional — form starts, not completions, were being logged as conversions. Once that was corrected, the account's own optimization signal got more honest, which compounded with the keyword changes.
The result, four weeks later
- Lead quality: 22% → 68% qualified
- Cost per lead: $210 → $85
- Demo bookings: 12/month → 45/month
None of this required a bigger budget. It required the account to stop paying for clicks that were never going to convert, and to measure the ones that mattered accurately. For B2B accounts specifically, lead quality is almost always a bigger lever than lead volume — a smaller number of the right leads outperforms a large number of the wrong ones every time.
